Bee Queens in Danger: Why Workers Raise a New Queen

Workers may raise a new queen when one is missing or underperforming, but queen cells can also mean a colony is preparing to swarm. Learn what the signs mean and how requeening options compare.

When a honey bee colony seems to turn against its queen, it is usually responding to a problem—not staging a literal rebellion. Workers may raise a replacement if the queen is missing or her egg-laying performance declines. But queen cells can also signal that the colony is preparing to swarm, so their presence alone does not prove the queen is failing.

What makes workers replace a queen?

A queen’s egg-laying and pheromones help coordinate colony life. If she disappears suddenly, or workers respond to declining performance, the colony can rear a new queen. The “rebellion” is a metaphor for this colony-level response: workers build queen cells and feed selected young larvae so they can develop as queens.

There is no single universal statistic for how often colonies replace queens. What happens depends on the colony’s circumstances, the season, and whether the queen is actually absent or failing.

Why are there queen cells in my hive?

Queen cells are a clue, not a diagnosis. Their location and appearance can help an experienced beekeeper assess what is happening, but neither feature alone confirms the cause. The main possibilities are emergency replacement, supersedure, and swarming.

Emergency queen rearing

If a colony suddenly loses its queen, workers can start emergency cells using young worker larvae. A lack of new eggs together with emergency cells can be consistent with queenlessness, though a hive inspection needs to consider the colony as a whole.

Supersedure

Supersedure means workers are raising a successor to replace an existing queen. The old queen and her daughter may coexist for a time; finding a developing replacement does not necessarily mean the old queen has already vanished.

Swarming

Swarming is different: the colony is preparing to divide and reproduce. Queen cells may be part of that process even when the current queen is not failing. Treating every queen cell as evidence of a bad queen can therefore lead to the wrong management decision.

Should you let the colony requeen itself or introduce a mated queen?

Both approaches have trade-offs. Letting the colony rear its own queen avoids introducing one from outside, but the process takes several weeks and can fail. Introducing a healthy, well-mated queen from a reputable breeder may be a better option when time or colony condition makes waiting risky. The right choice depends on local timing, queen and drone availability, and the condition of the colony.

Approach What to weigh
Allow natural requeening Can take several weeks; success is not guaranteed. Seasonal availability of queens and drones and the colony’s circumstances matter.
Introduce a purchased mated queen Can avoid waiting for the colony to raise and mate a successor. Source from a reputable breeder and account for the colony’s condition and local availability.

UF/IFAS identifies late spring or early summer as a favorable period in its Florida guidance, not as a universal calendar rule. Local conditions can change what timing is practical.

How should a beekeeper introduce a replacement queen?

Acceptance is not automatic. UF/IFAS advises that if workers behave defensively toward an introduced queen, a beekeeper may keep her in an introduction cage for several hours, then release her after the workers calm down. This is conditional guidance, not a guarantee of acceptance; follow reliable local beekeeping advice for the colony and situation.

Can shipping conditions affect a replacement queen?

Yes. A 2016 USDA Agricultural Research Service news release described laboratory and shipment findings that illustrate a potential risk, not a universal failure rate:

  • In a reported laboratory test, exposure to 104°F (40°C) for 1–2 hours or 41°F (5°C) for 1–4 hours reduced sperm viability to 20%, from about 90%.
  • In a reported real-world study, up to 20% of shipments experienced temperature spikes approaching 105.8°F or 46.4°F for more than two hours at a time.
  • Queens exposed to extreme high or low shipping temperatures in that study had sperm viability reduced by 50%.

USDA described queen failure in this context as death or inability to produce enough viable eggs to maintain the adult worker population. These specific study results do not establish that a particular shipment or queen will fail.

What a queen cell can—and cannot—tell you

  • It can indicate that workers are raising a queen, but not by itself whether the cause is queen loss, supersedure, or swarming.
  • Emergency cells alongside no new eggs can be consistent with a queenless colony.
  • Supersedure can happen while the existing queen remains present, and the two queens may overlap for a time.
  • Queen-cell position and appearance are clues; interpret them alongside the colony’s condition and recent history.

Management and sourcing rules vary by location. Florida-specific requirements discussed by UF/IFAS should not be treated as rules for every beekeeper.
