Stuck in the Red Zone? How Veterinary Teams Can Reset After Conflict

After conflict, veterinary teams need safety before resolution. Learn when to check in, talk it through, debrief a clinical event or escalate repeated harmful conduct.

After a tense exchange, veterinary teams should first make sure patient care can continue and everyone is safe. Then check what support people need now, and arrange a calmer conversation or the right formal follow-up. “Red zone” is a useful shorthand for an escalated interaction—not a clinical diagnosis or a state with a validated veterinary reset script.

What should happen first after a conflict?

Restore enough safety and calm for people to communicate. The Royal College of Veterinary Surgeons (RCVS) describes psychological safety as being able to speak up, raise concerns, ask for help and acknowledge difficulties without fear of judgment, blame or negative consequences. That matters across the whole practice, including clinical staff, receptionists and animal-care assistants.

  1. Protect immediate care. If a patient still needs attention, identify who will handle the next task so the dispute does not leave care unattended.
  2. Address any safety risk. If someone is threatened or feels unsafe, follow the practice’s safety procedures before attempting a private repair conversation. The Veterinary Practitioners Registration Board of Victoria advises practices to activate security protocols for threatening client behavior; assaults or attempted assaults should be reported to police.
  3. Check in privately. Ask what support is needed right now and whether the person needs a pause. Do not pressure anyone to settle the disagreement while still upset.
  4. Set a later time if useful. A short check-in can meet the immediate need; a separate conversation can address what happened and what should change. The timing and sequence are practical guidance, not a tested script.

RCVS guidance recommends genuine supportive check-ins and prompt attention to bullying, harassment and incivility. Check-ins should offer help, not feel like surveillance. See the RCVS guidance on creating a supportive and safe working environment.

How can colleagues talk about what happened?

When the people involved are able to engage, keep the goal specific: understand the work impact and agree on a next step. This is a practical conversation framework informed by professional guidance on safe communication; it is not a veterinary conflict-resolution protocol proven to work in every case.

  1. Describe the event, not a character judgment. Each person can explain what they observed and what effect it had on the work.
  2. Listen before replying. Make room for the other person’s account without dismissing or assigning blame.
  3. Name the shared work goal. For example, identify the patient-care handoff or communication practice that needs to function reliably.
  4. Agree one concrete action. Decide who will do what next, and when to check whether it helped.

The Victorian regulator’s communication guidance emphasizes honest, respectful and open communication focused on collaboration. It also states that a physically and psychologically safe workplace is needed for teams to learn and resolve conflict. Read Guideline 04 – Communication.

Which kind of follow-up fits the situation?

A conversation between colleagues, a clinical debrief, mediation and a formal process have different purposes. Choose based on immediate safety and patient-care risk, whether the conduct is isolated or repeated, whether people can speak freely, and whether the aim is support, learning, relationship repair or accountability.

For critical events, RCVS clinical-governance guidance recommends a no-blame meeting as soon as possible, recording details, considering whether the event could have been avoided and identifying needed procedure changes. The SAVES Framework proposes a more structured response to adverse veterinary events: an immediate one-to-one discussion with a peer trained in Psychological First Aid, a later facilitated group discussion, possible ethics reflection, documented learning and information about support. It is a framework recommendation for adverse events, not a mandatory or experimentally proven protocol for everyday disagreements. Read the SAVES Framework paper.

When is a private reset not enough?

Do not treat a private conversation as the default remedy when someone cannot speak freely or when the problem involves repeated harmful conduct. Bullying, harassment, incivility and workplace conflict are recognized veterinary workplace stressors. RCVS guidance points to clear policies, prompt investigation, management support and mediation as possible responses. A threat or immediate safety concern calls for safety procedures, not an attempt to negotiate informally.

Leadership should make it possible to raise concerns without retaliation, clarify expectations for respectful conduct and decide whether a formal investigation or trained facilitator is appropriate. The RCVS discusses these workplace stressors and possible mitigations in its supportive and safe working environment guidance.

How should a team close the loop?

A reset is incomplete if the same preventable problem continues. Record agreed process changes where appropriate, share relevant learning with the team without disclosing confidential personal details, and check whether the change improved the work. If it did not, revisit the process or seek additional support. Protected breaks, workload review, peer support, clear complaint procedures and respectful leadership may also matter when conflict is being amplified by wider workplace pressures.

In a 2025 survey published online by Lori R. Kogan and Mark Rishniw, 186 veterinarians answered questions about adverse medical events and debriefings. Among respondents, 86.6% reported at least one adverse event in the previous 12 months, and 59.7% reported an event causing serious patient harm. Debriefings occurred often or always after serious events for 49.5% of respondents and after minor events for 26.8%; 13.4% reported regular morbidity and mortality rounds. Debriefing quality was associated with psychological safety (R²=0.38), job fulfillment (R²=0.35), reduced burnout (R²=0.31) and work-engagement dimensions. These are survey findings and associations, not population estimates or proof that debriefing caused better outcomes. See the study record.

Veterinary conflict is also discussed as a professional communication and conflict-resolution skill in Elizabeth B. Strand’s 2019 review, while WSAVA’s collegiality principles reflect concern about the stress added by poor communication.
