No single training session, recognition event, or software system guarantees that people will stay; the useful question is whether the whole volunteer experience works for both the person and the organization.
Start with meaningful, well-matched roles
Before recruiting, define the work that needs doing and what success looks like. A clear role description should explain responsibilities, time expectations, required skills or screening, who provides support, and how the role contributes to the organization’s goals. Matching people to tasks that fit their interests, abilities, and availability helps avoid a common mismatch: a volunteer wants to help, but the role is unclear or unsuitable.

Volunteer-management guidance recommends communicating goals, matching people to tasks, and making role expectations explicit. The Urban Institute’s 2004 analysis of U.S. public charities also found that screening and matching were associated with higher reported retention. That analysis is historical and observational; it does not establish that matching alone causes people to stay.

Make the commitment workable
Where the work permits, offer different ways to contribute: a shorter shift, a defined project, a remote task, or a lower-frequency commitment. Flexibility is not possible for every role, particularly where continuity, safety, or scheduled service delivery matters. Be candid about those constraints before someone signs up.

Prepare volunteers and support them in the role
Provide orientation and training that answer the practical questions volunteers need to do the work safely and confidently. Explain relevant policies, boundaries, procedures, and whom to contact when something goes wrong. Support should be accessible during the work, not limited to an introductory session.
Training can help, but it is not a universal standalone retention fix. A 2019 longitudinal study using administrative records from one Indiana nonprofit found no direct effect of training on turnover; the reported relationship with staying differed by gender. Because this was one organization, it should not be generalized into a rule for every volunteer program.
In a separate UK youth-sector summary, nearly three-quarters of volunteers agreed that training had helped them carry out their role to the best of their abilities. The UK government summary does not specify the year of the underlying NCVO research, so the 73% figure is best read in that context rather than as a current measure for all volunteers.

Communicate with purpose
Agree on how and when volunteers will receive updates, how they can ask for help, and who is responsible for responding. Keep messages relevant to the role and avoid creating a communication burden that exceeds the value of the information. More supervision or more messages are not automatically better: the Urban Institute analysis found an association between regular supervision and communication and lower reported retention. That counterintuitive finding is not proof that supervision causes people to leave; it is a reason to make support responsive and useful rather than simply more frequent.

Build an inclusive, supportive experience
Volunteers are more likely to have a positive experience when they feel welcomed, included, and supported as contributors. Consider whether recruitment, onboarding, facilities, schedules, communication, and role expectations enable people from different backgrounds to participate. Ask volunteers what barriers they encounter and make reasonable adjustments where possible.
A 2023 survey-based study by Jaclyn S. Piatak and Joanne G. Carman reported positive roles for training, inclusion of volunteers from diverse backgrounds, organizational support, and interactions with paid staff in volunteer experience, retention, or promotion of the organization. These findings highlight parts of the experience worth managing; they are not guarantees of a particular outcome.
Staff also need clarity about working with volunteers. Explain how volunteer contributions fit alongside paid roles, where responsibility sits, and how questions or concerns should be handled. Penn State Extension includes training paid staff, engaging volunteers in decisions, succession planning, and growth opportunities among established management practices organizations can adapt to their capacity.
Recognize contributions in a credible way
Recognition works best when it is specific, timely, and connected to what a volunteer actually contributed. A sincere thank-you that names the effort or outcome may be more meaningful than a generic event. Ask volunteers what kinds of acknowledgment they value; not everyone wants public praise or an award.

The Urban Institute’s 2004 analysis found that recognition activities were associated with higher reported retention among U.S. public charities. A separate longitudinal study of one Indiana nonprofit found that awards recognizing volunteer contributions predicted retention in the following year. The findings come from different settings and methods, and neither proves that a recognition program will produce the same result everywhere.
Understand why people leave—and learn from it
Some departures are outside an organization’s control. The UK youth-sector summary identifies changes in life circumstances, such as moving or starting or changing a job, as a common reason for leaving. It also identifies a friendly and inclusive environment, recognition, training and support, and flexibility in dates, times, format, and degree of involvement as factors that can support retention in that sector.
Make it easy for volunteers to share feedback while they are active and, when appropriate, when they leave. Ask about role fit, workload, support, inclusion, and what might make participation more manageable. Treat feedback as information for improving the program, not as a promise that every concern can be resolved or every volunteer retained.
Track experience and outcomes, not just headcount
A useful review combines participation data with evidence about the quality and impact of the work. The Urban Institute report described practices including regularly collecting volunteer numbers and hours, measuring volunteer impact, using written policies and job descriptions, providing liability coverage, and training staff to work with volunteers.

- Track volunteer numbers, hours, role assignments, and whether people return over a defined period.
- Review feedback, role fit, training needs, and barriers to participation.
- Connect participation measures to outcomes the organization cares about; hours alone do not show whether the work helped.
- Use what you learn to adjust role descriptions, support, schedules, or processes, then review whether the changes improve the experience.
The Urban Institute report’s median retention rate was 80%, based on charities’ self-reported estimates in a survey using 2003 data of the share of volunteers active one year earlier who were still involved. Published in 2004, this is a historical U.S. charity figure—not a current universal benchmark or a target every organization should adopt.
Use software only after defining the process
A volunteer-management system can centralize activities such as recruitment, training, engagement, and retention. It can help coordinate a sound process, but it cannot substitute for clear roles, workable policies, or responsive support. NCVO’s guidance puts it plainly: “A volunteer management system is only a tool.”
- Define the problem and desired outcome. Identify what is difficult to manage now, such as scheduling, training records, or communications.
- Ask the people who will use it. Include relevant staff and volunteers, and clarify who the system is for.
- Prioritize requirements. Sort features into must, should, and could categories so optional capabilities do not obscure essential needs.
- Plan implementation. Account for the time needed to set up the system and fit it to existing policies and workflows.
- Check current suitability. Verify present-day features and requirements before choosing a system; NCVO’s guidance was last reviewed for accuracy on July 5, 2022.
Choose practices that fit your organization
There is no single best volunteer-management approach for every organization. Start with the work and the people doing it, then choose support and measurement proportionate to the role and your capacity. Evidence on retention includes historical self-reported charity data, a single-organization longitudinal study, survey-based findings, and sector-specific UK youth research; treat the findings as useful direction, not a universal formula.
